Automating app design specs with schema-constrained Gemini pipelines

Imagination AI, part of Imagination Holdings, builds a portfolio of next-generation consumer applications across health, social media, and knowledge management. The company focuses on embedding adaptive, context-aware AI throughout its products and creation workflows. However, early-stage product development presented a major operational bottleneck: translating complex Product Requirements Documents (PRDs) into actionable design frameworks required manual coordination across market research, feature-gap analysis, user flows, and wireframing. Using generic AI design tools led to frustrating trial-and-error loops—restating brand guidelines across prompts and incurring unpredictable token costs.

To build a structured, repeatable development model, Imagination AI selected Google Cloud to build its internal AI Design Spec Coach. Working alongside Google Cloud partner Tridorian to align foundational architecture, the team harnessed Gemini Enterprise Agent Platform to output typed, schema-constrained artifacts rather than conversational chat.

The pipeline implements intelligent model routing: Gemini 3.1 Pro handles reasoning-heavy research, while Gemini 3.6 Flash executes high-volume specification generation. These structured outputs synchronize seamlessly with Google Stitch to render reviewable visual prototypes that transition directly into Figma. Grounding research using Google Search and persisting run states in Datastore under Identity-Aware Proxy governance eliminated disjointed prompting sessions. A complete specification run now finishes in 25 to 30 minutes at an average cost of ~$0.27, enabling a complete 58-screen UI prototype to be generated in under an hour.

Translating PRDs into design specs used to mean constant re-prompting and lost context. With Gemini on Google Cloud, we created a structured pipeline that turns requirements into reviewable prototypes in minutes.

Deploying reusable Gemini intelligence across consumer applications

Beyond internal design automation, Imagination AI established Gemini as a reusable intelligence engine across its consumer application portfolio—including Femverse (women’s health), XeNo (hybrid cloud-device intelligence), Raaye (social media), and Vivlo (knowledge management).

For Femverse, the team conducted production benchmarks across 105 real scenarios. Deployed using Gemini Enterprise Agent Platform, Gemini 2.5 Flash-Lite delivered 93% of top competitor model quality at roughly 5% of the generation cost ($0.75 vs $14.14 per 105 scenarios) with ultra-fast 11–12 second P95 latency.

In XeNo, user data remains encrypted locally on-device for total privacy, while Cloud Run executes Gemini as a cloud reasoning API. Gemini handles query decomposition, intent routing, and answer generation without receiving raw user files. This hybrid architecture delivers privacy by design alongside powerful cloud intelligence, enabling Imagination AI to deploy context-aware consumer experiences efficiently.

Optimizing enterprise data architecture to scale business intelligence

The organization needed an enterprise-grade data foundation capable of consolidating business intelligence and controlling operating overhead to support its expanding multi-application ecosystem. Building on an eight-to-nine-year relationship with Google Cloud, the company centralized analytics from GA4, Google Play, AdMob, and Google Ads into BigQuery.
