Three weeks to value: deploying the AI assistant

FletcherTech, Fletcher Building’s technology division for its 30+ businesses, saw early on that AI could be a game-changer for speeding up work and making the company’s collective knowledge easier to tap into. Its goal was simple: weave AI into daily routines to boost productivity, elevate digital skills, and foster innovation to deliver real value for customers. But to make that vision possible, the company needed an AI solution that was both intuitive and deeply connected to the organization’s information sources – something previous pilots had struggled to achieve.

Faced with a challenge of rolling out a sophisticated AI platform to a diverse workforce, ranging from “Enthusiasts” to “Sceptics,” FletcherTech’s strategic choice to address this user base was the implementation of Gemini Enterprise, an AI-powered enterprise assistant.

Led by David Quenault, GM of Architecture, and Carmi Louw, change lead, the team devised a rollout strategy focused on three key pillars: Inspiration, Education, and Innovation, designed to motivate employees to find opportunities to make the most of AI to assist their current processes.

Establishing the correct technical foundation to enable this was equally critical. According to Quenault, a key differentiator for choosing Gemini Enterprise was the ease of setup, configuration, and management through the Google Cloud console. Crucially, the straightforward configuration of data connectors enabled FletcherTech to go live, with most of the core data sets, in three weeks.

The result was immediate and tangible: Over a three-month trial, Gemini Enterprise delivered 31,778 answers to 222 employees, saving more than 2,500 work hours – proving value early in its lifecycle.

FletcherTech’s AI rollout was supported by a multi-channel communications plan including town halls, manager briefings, weekly drop-in demos, and employee portal updates. To drive adoption and showcase value, the team launched a Gemini Enterprise innovation challenge, featuring categories such as “Best Custom Agent” and “Time Saver.” The winning submission was a pair of AI agents that automate QA testing and instantly coach developers for skill improvement.

The success of custom tools such as the QA agents was rooted in the seamless integration of Gemini Enterprise with the IT team's existing core daily business systems, such as Jira, ServiceNow, and Sharepoint. This integration transformed the platform into a source of truth for information and workflow automation.
