Sunrise unified its enterprise data on BigQuery and created the foundation for AI-driven innovation.

When a reliable platform is no longer enough

For 16 years, Sunrise ran its enterprise data operations on a dedicated data warehouse platform. The Swiss telecommunications provider—serving 5.4 million customers across mobile, broadband, and TV—processed more than 7,000 jobs daily and over 100 source and target system interfaces. The platform was robust, deeply embedded, and well understood by the teams who ran it.

But as the business grew, so did the limitations. Sunrise had already begun using Google BigQuery for high-volume workloads after an earlier migration from Hadoop. That move created an unintended split: the core data warehouse remained on its legacy platform—hosted on Google Cloud through lift-and-shift—while newer data workloads ran natively in BigQuery. Business users bridged the gap with middleware tools, but the fundamental problem remained: enterprise data was fragmented across environments that could not seamlessly connect.

Sunrise needed more than incremental updates. The company required a unified, cloud-native data foundation—one capable of supporting advanced analytics, AI, and the next generation of customer-facing applications.

We had a robust system that had served us well. But we needed a completely new engine, built for scalability, AI integration, and cost efficiency. And we learned that the people who know the processes best should lead the migration.

One team, zero complaints

Bratislav Pecenkovic's team of roughly a dozen engineers started with a proof of concept.

With 40 terabytes spanning 15 years of business history, the team built both daily load processes and a complete one-time migration pipeline. Sunrise did not freeze development during the transition—the legacy environment continued to evolve in parallel, requiring constant synchronization.

After a full parallel run confirmed data consistency across both platforms, the legacy system was switched off in January 2026. The project status had never once turned green—it remained amber throughout, reflecting the team's refusal to relax. Yet when the switch happened, there was not a single user complaint.

The results were immediate. Sunrise's nightly data load now completes 25% faster. Complex analytical queries joining dozens of tables run significantly faster. And operating costs for the data platform have dropped significantly.


If there's one lesson we've learned, it's that successful data platform migrations are driven by people as much as technology. Having a team with deep knowledge of the business processes and existing landscape is critical.
