Breaking free from legacy systems to regain control

Mex Rent a Car, one of Mexico’s largest car rental providers, serves both tourists and corporate clients across the country. In addition to daily rentals, the company operates MiCab, a service for private companies, and manages airport transfer contracts with partners such as Despegar. But rapid growth exposed serious limitations in its digital infrastructure.

For years, Mex Rent a Car relied on a third-party mobility platform to manage trip calculations and customer routing. "Before we had our own system, we depended on an external platform that was very expensive. That provider kept up to 50% of the trip cost, which really limited us. Building our own solution was the only way to reduce that cost and gain flexibility," says Oscar Moran, IT manager.

Foreign travelers unfamiliar with Mexican cities often found it difficult to identify pickup and drop-off points, which led to confusion and frustration during their rental experience.

Even as we increased the volume of trips and expanded to new cities, Firestore allowed us to unify different technologies under one system.

These recurring challenges highlighted the urgent need for highly accurate maps and reliable navigation, since even small errors in location data translated directly into poor customer satisfaction. These issues combined to hurt both the bottom line and the customer experience.

Beyond navigation, Mex Rent a Car also needed a database that could keep pace with the speed of its operations. With trips running simultaneously, the system had to process transactions instantly, integrate smoothly with mobile devices, and support a wide range of technologies without losing performance. After evaluating several serverless database providers, Firestore from Google Cloud and Google Maps Platform emerged as the clear choice.

“We wanted a real-time database that could support the scale we needed,” Moran explains. “Firestore has perfect integration with Android and very good integration with our language, so we could connect different technologies and still have the same performance.”

After choosing Google Cloud, Mex Rent a Car built its own end-to-end mobility platform to support both its MiCab ride-hailing service and rental operations. The new system provides precise routing, pickup, and drop-off details for simultaneous trips, an accuracy especially important for international travelers, who now receive turn-by-turn navigation and real-time driver updates directly on their phones.

We launched our service in Guadalajara and later scaled to other cities where we already operated. Leveraging our brand’s recognition and the accuracy of Google Maps Platform, we consolidated adoption. Once the IT team completed core development, we expanded the app to multiple offices, strengthening our mobility offering.

“We started with only four developers. In just 18 months, we had built the entire system — applications, backend, and website integrations — proving we could deliver at speed,” adds Joseph Barradas, chief media officer at Mex Rent a Car.

On the backend, Firestore powers real-time data management. Each trip is logged instantly, giving both customers and operators visibility into routes, arrival times, and completed rides. For drivers, the integration means live tracking and route recalculations if conditions change, helping maintain both safety and efficiency.

An example of this in practice is the MiCab corporate ride service. When an employee requests a ride, Firestore immediately processes the request, and the Maps APIs (including Directions, Places, and Roads) calculate the best route. The driver’s location is then shared in real time. Dispatchers no longer rely on manual updates: The entire flow is automated and scalable.

With this integrated system, Mex Rent a Car has increased operational efficiency by 50%, and now manages simultaneous daily trips without disruptions. “Migrating to Google Cloud-based solutions reduced our operating costs by 80% percent, while improving the quality of service we provide,” Moran says.

Expanding partnerships to secure the future of travel

With its mobility platform now stable and cost-efficient, Mex Rent a Car is looking to expand its services and strengthen its position as a digital mobility provider. The company plans to integrate with international platforms such as Expedia, extend its MiCab corporate service to new cities, and continue refining the customer journey with data-driven insights.

"We’re always looking for ways to innovate, even going to international fairs to find new ideas we can bring in-house," Barrada says. "What started with four developers has grown to a larger team, and with Google Cloud, we now have the capability to experiment and deliver solutions ourselves."

Internally, the shift has changed the way technology is developed and managed. Owning the platform means the team can build new features — such as multilingual support for foreign travelers, advanced pricing logic, or safety improvements — without relying on external vendors. The company is also exploring how it can use Firestore data to improve forecasting and optimize fleet availability during peak seasons.

"For us, the most important outcome of our Google Cloud implementation was regaining control," Moran says. "We no longer depend on external systems to tell us what we can or cannot do. That freedom lets us improve at our own pace and deliver what customers actually need."
