Leveraging Claude and Agent Platform to power Herogen, an autonomous software delivery agent, and providing software engineers with Claude Code and Gemini code reviews, Delivery Hero has achieved significant gains in engineering velocity.

Bridging global autonomy with a unified AI strategy

As the world’s leading local delivery platform for groceries, restaurant meals, and more, Delivery Hero manages over 11 million orders per day in around 65 countries. Operating at that scale means navigating a distributed technology landscape—independent subsidiaries, each with its own culture, systems, and ways of working. That decentralization has always been a strength, enabling local speed and agility close to the market.

To build on that advantage at a global level, Delivery Hero took a proactive step: developing a unified AI strategy that could work across the entire organization without sacrificing local autonomy. The company needed a foundation that offered high-quality capabilities while giving engineers the freedom to use the best tools for their needs.

Claude, powered by Anthropic, emerged as the model of choice for the majority of engineers and CTOs, due to its superior coding capabilities.

To integrate these capabilities seamlessly, Delivery Hero chose Google Cloud’s Agent Platform. The platform’s open nature allowed the team to implement LiteLLM as an LLM proxy, enabling engineers to access various models—including Claude Opus and Gemini—from their preferred IDEs. This "best-of-breed" approach ensured that the central tech team could provide a standardized AI infrastructure while preserving the local autonomy that has always defined Delivery Hero's success.

Claude is the model of choice for the vast majority of our engineers and CTOs. Google Cloud, specifically Agent Platform, allows us to use it in an IDE-agnostic way, so our engineers can choose the right model for each task.

Herogen: Redefining software delivery
with Claude and Gemini

At the heart of Delivery Hero’s AI transformation is Herogen, an autonomous software delivery agent built to reduce developer toil and increase organizational velocity. Launched in early 2026, Herogen acts as an AI developer that can independently pick up Jira tasks, write code, run tests, and review itself.

The power of Herogen lies in the tandem use of Claude and Google Cloud models. Delivery Hero uses Claude as the primary model for coding tasks, while Gemini serves within a "council of agents" to review the code and conduct security checks.

This multi-model approach helps eliminate bias; by using different models for review, the system can catch errors that a single model might overlook.

The integration with Agent Platform was critical for this setup, providing the enterprise-grade stability and flexibility required to scale an autonomous agent across a global organization. Beyond Herogen, Delivery Hero uses Gemini Code Assist and Gemini CLI, finding it to be an excellent balance of quality and cost for general software development tasks. This sophisticated agentic engineering setup allows the company to move beyond simple AI-assisted autocomplete toward guided, autonomous feature completion.

Outpacing growth expectations by 18x and
a new frontier of engineering velocity

The benefits of Herogen have been immediate. Since its launch in Q1 2026, the agent’s adoption outpaced initial assumptions by 18x in that quarter. Today, Herogen is responsible for creating and merging hundreds of pull requests (PRs) per day, and already accounts for over 10% of the company's total PR volume.

Herogen excels at high-effort tasks that were previously time-consuming for human engineers, such as refactoring repositories with over 50 files, rolling out changes to a fleet of repositories, or updating design systems across 100 different UI components.

In many cases, tasks that would have taken an engineer a full week are now completed by the agent in minutes. Currently, Herogen boasts an 85% success rate for tickets merged to production, with many tasks requiring zero human interaction.

Looking ahead, Delivery Hero plans to double down on its partnership with Anthropic and Google Cloud. The company has set an ambitious target to have 20% of all merged PRs handled by Herogen by the end of 2026. By shifting the abstraction layer of software development to natural language, Delivery Hero is empowering its engineers to move away from repetitive toil and focus on the strategic, needle-moving innovations that define the future of local delivery.

Claude is our primary model for coding, while Gemini is part of the council of agents reviewing the code. We have seen that this setup works quite well, helping us reduce effort and prevent faulty code from reaching production.
