Arrive built an AI layer with Gemini to simplify post-merger integration and reduce manual work.

Navigating post-merger data complexity with Gemini Enterprise

Mergers and acquisitions can expand a company’s reach and strengthen its competitiveness, but also create significant operational complexity. Arrive, a global mobility company that helps cities and travelers manage parking, payments, and movement more efficiently, faced exactly that situation following multiple M&A activities in 2025. The company needed to consolidate businesses with different cultures, product portfolios, and IT environments that hadn’t been built to work together—including three different HR systems—creating information silos that reduced efficiency and made it harder to operate as a unified enterprise.

Rather than opt for a multiannual ETL migration, the company partnered with Google Cloud, using Gemini Enterprise to build an AI-driven orchestration layer that sits across siloed systems and surfaces answers in real time.

The decision to consolidate around Gemini Enterprise made financial as well as strategic sense: instead of buying separate AI add-ons for each legacy tool, the company was able to create a single AI layer that could access them all. This simplified the architecture, reduced overhead, and offered a more cost-effective way to scale AI across the organization.

“We needed a solution that could deliver immediate value, while incorporating our culture and values,” says Padma Chukka, Senior Vice President of Strategic Technology Partnerships at Arrive, “We used Gemini Enterprise Agent Platform, which provided the foundational platform, and combined it with Gemini's advanced natural language capabilities. This allowed us to quickly build a sophisticated virtual agent that could understand complex queries and provide personalized support without a lengthy development cycle”. The resulting intelligent agent, known as Aria, was developed in just two weeks.

Surfacing trusted answers across disparate systems

Using Gemini, Gemini Enterprise, and Gemini Enterprise Agent Platform, Arrive configured Aria to query live backend sources, including its various HR systems, CRM platforms, and messaging systems, and return grounded responses through a single conversational interface. This allowed employees to work across fragmented environments without needing to know where information was stored or which legacy system to search.

Our teams can now simply ask Aria, "Who is the business unit leader for Project X?" and Gemini interprets the query, searches across all relevant HR and project management systems, and instantly retrieves the correct contact details.

Arrive used prompt engineering to give Gemini the context it needed to work across inconsistent HR schemas, enabling the model to interpret different data structures correctly and retrieve accurate information from multiple systems. To maximize answer reliability and reduce hallucinations, the team used Agent Search to point the model towards verified internal data sources. Arrive combines automated logging with employee feedback to monitor how Aria performs across new data sources, allowing the team to identify where responses need refinement and fine-tune the agent as additional companies and systems are brought into the environment.

The company’s RFP process is now considerably smoother as a result. “Our teams can now simply ask Aria, "Who is the business unit leader for Project X?" and Gemini interprets the query, searches across all relevant HR and project management systems, and instantly retrieves the correct contact details,” says Chukka. She cites a recent proposal process in which Aria was able to identify the leaders of Arrive’s transport and automotive business units, map their reporting lines, surface contact details, explain acquired business models, translate privacy information into French, and pull the CTO’s technology vision from Slack in mere minutes. In the past, a similar process would have taken up to four hours.

From fragmented information to a more collaborative company culture

By giving employees and leaders a shared point of access to information across the business, Aria has helped Arrive bridge both operational and cultural gaps created by its M&As. Instead of relying on informal knowledge networks or waiting for reports, teams can learn from information held across different business units and use it to work more consistently as one company. For leaders, this has changed how decisions are made: questions that once required multiple messages and manual follow-up can now be answered on demand, making it easier to stay focused on strategic priorities. As Aria becomes more embedded in day-to-day work, it is also starting to shape behavior across the organization, with a new question beginning to surface in meetings and calls: “Did you ask Aria?”.

One of the ways Arrive measures success is through the impact on its employee experience, and has seen a significant improvement in the onboarding process, with new team members feeling more supported and becoming productive more quickly. The company sees its work with Google Cloud as an early stage in a broader AI strategy tied to its global expansion. The company plans to deepen its use of Google Maps and geospatial data to generate richer mobility insights and help optimize urban infrastructure, while also exploring longer-term opportunities around the future of autonomous mobility. “By leveraging Google's cutting-edge AI technologies, we are accelerating our mission to make cities more livable while transforming our internal processes to build a more empowered and unified team,” Chukka concludes.
